Peak Commercial builds contracting strategy, commercial risk management and supply chain strategy for contractors on major projects and frameworks. Our principals have set up and led the commercial functions of multi-partner alliances, and currently advise on cost assurance and supply chain strategy within a major water alliance.

Most commercial pain is inherited from decisions made before anyone broke ground: the risk priced at the wrong level, the subcontract that does not step down the main contract obligations, the incentive model nobody can forecast, the procurement strategy that put the hardest package with the weakest counterparty. By delivery, those decisions are expensive to reverse. At strategy stage, they are cheap to get right.

We work at that stage. Contracting strategy: which form, which options, which amendments, and where each risk should actually sit rather than where habit puts it. Procurement strategy: how the work breaks into packages, what the market will carry, and how the subcontract terms protect the main contract position. Risk management as a live commercial discipline: a register that drives decisions and pricing, not a spreadsheet completed for governance.

On frameworks and alliances, we have done this from the inside. Our principals have stood up alliance commercial functions, established the payment, forecasting, audit and earned value processes that partner organisations then operated, negotiated target prices, and operationalised incentive models so that delivery incentive can actually be forecast rather than discovered at the end. Current live work includes cost management, cost assurance and supply chain strategy on a major water alliance and incentive-model forecasting on a large water enterprise programme.

We also support work-winning: contract reviews at tender stage, commercial strategy for bids, and pricing development with estimating teams, including experience across national highways frameworks and public sector professional services frameworks. The cheapest dispute is the one the tender review designed out.

Our principals have led the commercial set-up of a multi-partner alliance on one of the UK's largest highways programmes, including the processes for payment, forecasting, earned value and audit used across the alliance; negotiated target prices and procured over sixty subcontract packages on a single major scheme; and currently advise on cost assurance and supply chain strategy within a major water alliance and on incentive-model forecasting for a major water enterprise programme.
